AI Breaks the Traditional Relationship Between Business Growth and Hiring

 |

The PYMNTS Intelligence report “New Data Shows Small Businesses Use AI to Grow Without Hiring,” part of the SMB Growth Monitor, found in October that 60% of small- to medium-sized businesses (SMBs) using AI said they can produce more without adding employees. Among growing businesses, 16% reported skipping a full-time hire because of AI, compared with 10% of businesses experiencing flat revenue.

The findings suggested that AI’s most consequential labor market impact may not be the employees that companies eliminate, but the positions they no longer need to create. As automation makes routine work cheaper, the same forces reducing demand for labor may be creating a new market for human judgment and accountability, something harder to automate.

AI Is Changing the Main Street Growth Equation

Small business expansion has traditionally carried a predictable financial consequence. More revenue generally meant more people to serve customers, process transactions, manage operations and deliver services.

Rather than replacing entire departments, businesses can use automation to absorb incremental workloads that previously justified additional hiring. A company might handle more customer inquiries, produce more marketing materials or reconcile more transactions without expanding its workforce.

At the same time, the disruption also goes both ways. One company’s efficiency gain can also become another company’s lost sale. A small retailer using AI to create marketing campaigns may no longer need the same level of agency support. A professional services firm automating routine analysis may reduce its reliance on contractors.

This bears out in the PYMNTS Intelligence data. Frequent AI users estimated savings equivalent to 16% of annual revenue from avoiding outside help. Yet they also estimated losing revenue equivalent to 6.7% as customers use AI instead of purchasing their services.

The result is a reallocation of business spending, rather than simply a reduction in headcount. If AI allows small businesses to generate more revenue with fewer incremental workers, growth may depend less on how many people a company employs than on where it chooses to deploy human expertise.

The next competitive advantage may not come from eliminating human work, but from making the remaining human work more valuable.

An accounting firm may struggle to charge premium fees for automated bookkeeping but find greater demand for complex financial judgment. A marketing agency may lose basic content assignments while winning customers who need strategic differentiation, verification and accountability.

The report found that 23% of SMBs gained customers specifically seeking human-delivered work, while 14% attracted business correcting AI-generated output. Another 21% emphasized human involvement as a selling point or plan to do so.
